Detailed Narrative
Consumer softening and the FY26 revenue-guide reset
The consumer environment weakened in the latter part of Q1 and management no longer embeds a back-half spending acceleration, cutting FY26 net-sales guidance to $13.40B-$13.55B (~6.3%-7.5% growth). The pressure shows up as slower NSPAC growth from softer premiumization and discretionary product-attach, not hard-goods demand collapse — hard goods remained a healthy NSPAC contributor. Management attributes ~85% of the shortfall to macro and a smaller portion to two company initiatives (Autoship product-flow attach changes and enhanced digital ad bidding) whose gains were muted by the backdrop. The low end assumes the backdrop worsens; the high end assumes improvement in H2.
Record profitability and the structural margin algorithm
Q1 adjusted EBITDA margin reached 7.5%, up ~130 bps YoY on greater-than-25% EBITDA flow-through, and full-year adjusted EBITDA margin guidance was held at 6.6%-6.8% (~$900M at midpoint) despite the revenue cut. Gross margin of 30.1% (+50 bps) was driven by sponsored ads, favorable category mix and operating discipline, and SG&A delivered ~90 bps of leverage from fulfillment productivity and early tech/AI efficiencies. Management reiterated a 10% long-term EBITDA-margin target and stressed the model needs neither outsized industry growth nor pricing inflation, reactivating some efficiency actions it had halted for H2 to protect margin durability.
Chewy Vet Care, health TAM and the Modern Animal acquisition
Chewy frames vet/health care as a ~$54B TAM (over $40B in-clinic products and veterinary services). CVC acts as a customer-acquisition engine — ~40% of clinic customers are new to Chewy and reach a year-1 NSPAC of ~$900, with existing customers who visit CVC accelerating share-of-wallet. The Modern Animal acquisition (closed after quarter end) added 29 clinics, lifting the base from 18 at FY25 close to 47; with 10-12 organic openings planned, Chewy expects ~60 clinics exiting FY26 and ~$290M embedded steady-state revenue. Modern Animal is roughly adjusted-EBITDA-neutral in FY26, a modest margin-rate drag, with 2026 focused on integration.
AI deployment across the enterprise
Chewy is embedding AI across customer service, pharmacy operations, fulfillment and marketing after several quarters of building foundational infrastructure, targeting a structurally lower cost to serve. It reaffirmed a low-tens-of-millions efficiency benefit in FY26, ramping more meaningfully in FY27 and beyond, and directly confirmed a prior >$50M FY27 expectation. AI-enabled productivity was cited as an early contributor to Q1 SG&A leverage.
Autoship and recurring-revenue durability
Autoship customer sales reached ~$2.83B, up over 10% YoY and a record 84.4% of total net sales, again outpacing overall company growth and reinforcing the predictable, recurring, non-discretionary nature of the revenue base. NSPAC rose to $597 (+4.6% YoY normalized for📎 the prior-year extra week), supported by cohort maturation, health-and-wellness penetration and cross-category engagement. Management argues Chewy's value proposition — convenience, competitive pricing, trusted service and the Autoship ecosystem — becomes more relevant when consumers prioritize value.
Sponsored ads monetization
Sponsored ads remain the primary gross-margin growth driver, with management underwriting a ~3% of-net-sales entitlement and expecting roughly 70% of that contribution to convert to the bottom line. The newly launched Cmax product lets advertisers collaborate faster and better solves cold-start challenges for new/smaller brands; ~40% of advertisers tried it and gave high marks. Sponsored ads are also helping offset persistent carrier fuel-surcharge pressure flowing through the P&L.
Capital allocation and a more leveraged balance sheet
Q1 free cash flow was ~$71M (+45% YoY), from ~$109M operating cash flow less ~$38M capex, and Chewy repurchased ~$200M of stock while closing the SmartPak acquisition. It ended the quarter with ~$520M of cash and marketable securities and over $1B total liquidity. Subsequent to quarter end it launched a $600M Term Loan B, framing a modest amount of leverage as an appropriate evolution of the capital structure while targeting net leverage below 2x adjusted EBITDA over time⏳, preserving flexibility to invest and return capital.
Share gains versus a cautious category and competition
Management asserts the pressure is macro, not share loss: industry pet food/supplies impressions weakened and declined YoY while Chewy's absolute clicks rose mid-single digits across categories, with strong branded search and direct traffic. Churn improved and reactivation stayed healthy; only new-to-Chewy acquisition softened. Management sees no meaningful competitive change — including from Amazon's same-day grocery push — and characterizes the promotional environment as active but rational, with Chewy leaning into promos opportunistically early in Q1 and pulling back later to protect ROI.
