Delta Air Lines (DAL) Q3 FY26 earnings call: guidance and Q&A

Executive summary

Delta Air Lines Q3 FY26 — Fare and premium strength absorb $1.6B fuel hit, pretax flat at $1.5B

Delta used pricing power, premium mix and diversified revenue to offset a historic fuel spike, protecting earnings and cash while it deleverages. The open issue is nonfuel cost: reliability investments have delayed the return to low-single-digit growth, and 2027 margin progress hinges on fuel easing and sustained fares. Management is confident but cautious on capacity.

Highlights

5
  • Revenue grew ~16% (+$2.4B) on flat capacity; total unit revenue +15.4%, accelerating 3 points from the June quarter

  • Pretax profit of $1.5B (non-GAAP), consistent with last year, despite $1.6B of higher fuel expense; EPS $1.72 (non-GAAP) and operating margin 9.4%

  • Diverse revenue 61% of total; premium and loyalty each grew nearly 20%, cargo and MRO each nearly 30%

  • Year-to-date free cash flow $1.9B; ROIC 11% (vs 3% for domestic industry ex-Delta per Ed Bastian); Fitch upgrade to BBB flat

  • Corporate sales grew double digits across sectors, cabins and hubs; week after Labor Day was the highest corporate sales week in Delta's history

Concerns

4
  • Fuel expense rose $1.6B in Q3, more than $500M above guidance; Q4 fuel guided to $4.25/gal, roughly double last year

  • Nonfuel unit costs up 7.3% on flat capacity (crew and revenue-related costs, capacity several points below plan, ~1 point from disruptions), still above the low-single-digit target

  • Summer operations saw more than twice the historical-average number of weather/ATC disruption days; Q4 nonfuel unit cost improves only 1-2 points sequentially, less than some analysts modeled

  • Full-year pretax profit (~$4.5B) only roughly flat to last year with fuel bill up ~60% / ~$6B; Q4 pretax guided to $1.2B

Target 1-2 points sequential improvement in Q4; low single digit in 2027

Why it matters

Cost growth keeps missing the low-single-digit target, pressuring the RASM-CASM spread

we expect nonfuel unit cost growth to improve 1 to 2 points sequentially.

Q&A highlights

Why does nonfuel cost keep deviating from the low-single-digit target, and what if fuel stays high and capacity normalizes slowly?

Erik Snell cited three buckets: operational investments, capacity discipline, higher revenue-related costs. A path back to low-single-digit growth depends on capacity normalizing and completion-factor improvement. On a prolonged high-fuel scenario he said Delta would manage for margin and cut costs if capacity wanes, without quantifying.

“we have a path back to low single-digit cost growth.”

Detailed narrative

Earnings resilience against a fuel spike

Delta held pretax profit at $1.5B (non-GAAP) in the September quarter while absorbing $1.6B of higher fuel expense, more than $500M above guidance. Management frames this as structural durability from diversified revenue, premium mix, loyalty and the refinery. Full-year pretax is guided near last year's level despite a fuel bill up ~$6B. Q4 profit steps down as fuel roughly doubles YoY.

Revenue, pricing and demand

Revenue growth was driven by yield on flat capacity, with Main Cabin unit revenue growing high teens for a third consecutive quarter of improvement. Ed Bastian said Delta took roughly a 20% price increase this year with limited resistance and sees the revenue base as sustainable if fuel recedes.

Corporate demand showed 'no cracks' and Q4 is more than 60% booked. Early Q1 indications resemble Q4; no discounting of premium fares.

Cost pressure and operational resilience

Nonfuel unit cost rose 7.3%, attributed to operational investments (crew resilience), capacity below plan and revenue-related costs. Management says it is at the peak and expects 1-2 points of sequential improvement in Q4 and low-single-digit growth in 2027, but not a decline in absolute CASM. Labor negotiations were not commented on beyond prioritizing reliability. September was the best mainline completion factor month of the year.

Loyalty ecosystem and partnerships

Amex remuneration is on track to exceed $9B this year, helped by double-digit card acquisition and spend growth. Delta Amex cards took the top 3 J.D. Power co-brand spots. New partners include Hyatt, with Uber, Starbucks and DraftKings cited. Ed Bastian declined to pursue loyalty monetization, though he did not dismiss a $75B+ valuation (Jamie Baker's figure).

Capacity discipline and competitive environment

Capacity was flat in Q3 and is guided ~3% in Q4 (seats below 2%). Joe Esposito said competitive capacity is down in Delta's hubs (Atlanta, Detroit), and international hedge roll-offs should push foreign carriers to discipline. Ed Bastian argued the industry ex-Delta earns ~3% ROIC and needs more capacity action, particularly next year. 2027 capacity will be adaptive to fuel.

Balance sheet and capital allocation

Adjusted net debt was $13B, with >$2B debt paydown planned and year-end gross leverage of 2.2x versus a 1x long-term goal. Delta is investment grade at all three agencies after a Fitch upgrade to BBB flat, and has a $3B pension surplus.

Priorities are unchanged: invest in high-return opportunities, strengthen the balance sheet, and increase shareholder returns as leverage falls. $900M has been accrued toward 2027 profit sharing.

MRO, technology and AI

Tech Ops delivered $1B of MRO revenue year-to-date, up nearly 60%, and is positioned to more than double MRO revenue over several years. Delta Concierge rolled out to all SkyMiles members; Ed Bastian is cautious about opening inventory to third-party AI shopping agents. Cloud migration has already yielded IT savings.
